Why reader metrics stopped working

Every established measure of a digital property assumes a human reader: someone who arrives, looks, and decides. That assumption held for twenty years. It stopped holding in the eighteen months when the majority of requests stopped being people.

A page can rank first, load in 800ms and convert at 4%, and still return nothing at all to an agent sent to open an account.
51%
More than half of requests now come from machines, not humans.Cloudflare, August 2026
14.4%
Frontier-model task success on WebArena, the public benchmark of real multi-step web journeys.
78.2%
Human success on the identical task set. The gap is not intelligence, it is the infrastructure.

The visitor stopped reading and started acting.

Nothing about the old measures became inaccurate. They became irrelevant to the population they were measuring. Every metric on the left describes an impression; every requirement on the right describes an outcome, and only one of the two survives contact with a machine client.

What reader metrics measure
Rank and impression share
Sessions, bounce and dwell time
Core Web Vitals and render speed
Schema validity and crawlability
Funnel conversion of a visit
Brand recall and sentiment
What an agent needs
A callable action, not a rendered button
State it can carry across steps
An identity path it can complete
A machine-readable result, returned
Recovery when a step is perturbed
A cost per outcome that holds at volume

Four assumptions that broke at once.

Each of these was true enough to build an industry on. None of them survives a client that cannot see, does not browse, and is measured by whether it finished.

01
Assumed
Attention is the scarce resource.
Actually
Completion is.

An agent does not skim, hesitate or get persuaded. It either finishes the task it was sent for or it reports a failure to the customer who sent it.

02
Assumed
Rendering is the interface.
Actually
Actions are.

A control that only exists after a paint, a hover or a client-side branch is not reachable. The interface an agent sees is the set of operations it can call.

03
Assumed
One visit, one decision.
Actually
A trajectory of many steps.

Identity, eligibility, confirmation and receipt are separate steps, and any single one of them can dead-end the whole journey with everything before it wasted.

04
Assumed
Traffic is a proxy for value.
Actually
An unfinished visit is pure cost.

Agent volume arrives without the patience or the brand memory that made human traffic worth paying for. Served requests with no outcome attached are an expense line.

Measure the outcome, under pressure, at a price.

The replacement is not another checklist. It is a simulation: send the same frozen agents at the same real journeys, count what they finished, and hold the result to a governance gate and a cost line.

01 · COMPLETION
Count finished journeys, not visits.

A value-weighted task either completed or it did not. Partial credit for a well-rendered dead end is how a property scores well and converts nothing.

02 · PERTURBATION
Break the happy path on purpose.

Real traffic arrives with stale sessions, changed copy and slow third parties. A number produced only under clean conditions is a number about a lab.

03 · PRICE
Attach a cost to every outcome.

Tokens, retries and latency are now unit economics. A journey that succeeds at ten times the cost is a different commercial result from one that succeeds.

See what the new measure reads on your property.

The Webzero Agent Readiness Index is the index this shift produced: one governed number for whether an agent left with the outcome it was sent for.
